The client is a major e-commerce firm in the health and wellness industry across the globe. It has a diversified presence in various countries worldwide and a large, geographically diversified customer base. It serves users in the United States, Canada, the United Kingdom, Australia/New Zealand, and the European Union.
The company designs its products, finding it convenient to focus on scalability, compliance, and consistent design standards with an extensive product catalog (200 SKUs). This helps the brand to ensure that its growth continues and customer interaction remains high across the globe.
The Challenge
The client was required to switch its e-commerce solution based on Salesforce Commerce Cloud (SFC) to Shopify. There was also a firm deadline of upgrading the project by March 2025 since SFC was sunsetting. Key challenges included:
- Tight Deadline: The migration was to be completed within the stipulated timeframe before the March 2025 deadline.
- Figma Design Replication: We needed to work based on the Figma files by replicating the pixel-perfect front-end design.
- Feature Parity: The solution had to address functional differences between Salesforce Commerce Cloud and Shopify.
- Complex Data Migration: The project required secure migration of 1.78M US, 4.6K CA, 7K UK, 2.6K ANZ, and 8K EU users along with 200 product SKUs.
- Multi-Store Content Management: Efficient management of content updates was required across five regional Shopify stores.
- Minimizing Downtime: The cutover had to be strategically planned to keep business disruption to a minimum.
- Limited Backend Access: The team needed to work with restricted access due to the "black box" nature of the SFC backend.
- Shopify POS Integration: The switch needed to be developed at the same time to provide an unbroken integration with Shopify point of sale.
The Solution
To meet the needs and demands of the client as well as cope with challenges they had, our gang took all the necessary measures of migration that included:
- Agile Project Management: The working process was based on the agile approach, with sprints and milestones adopted to meet the delivery deadline.
- Phased Approach with Figma Integration: The project was completed in intervals, with constant reference to the designs provided on Figma.
- Pixel-Perfect CSS Development: Custom CSS was meticulously developed to match the designs with pixel-perfect accuracy.
- Automated Data Migration with Validation: Custom scripts were created to automate user and SKU data migration, followed by thorough validation.
- Matrixify for Multi-Store Management: Matrixify was used to streamline bulk content updates across all five Shopify stores, improving efficiency and reducing manual effort.
- Shopify Multi-Store Setup: Multi-store has been used in Shopify to enable it to operate internationally.
- Shopify POS Integration: Shopify's POS system was incorporated to allow transactions and the management of stock easily.
- Leveraging Shopify Features: The platform's specific capabilities were utilized through its features.
- Custom Feature Development: Functions unique to one platform over another were developed, as needed.
- Password Reset Strategy: The password reset strategy involved a broader group, ensuring that emails would have a system-wide password reset during the migration.
- AWS Integration: The platform was combined with AWS to enhance robustness and scalability.
- Version Control (GitHub): GitHub has been utilized as an effective means of code management during the project.
- Strategically Planned Cutover: Cutover was performed at night during US time, when the interference would be less hectic.
The Result
The migration was completed successfully in February 2025, ahead of the March deadline. Key outcomes included:
- Successful Multi-Store Launch: The five regional stores were launched with centralized content management through Matrixify, which improved content update efficiency by 35%.
- Minimal Downtime: The cutover process resulted in only 10–15 minutes of downtime during off-peak hours.
